The technical case for AI in legal, insurance, and compliance work is no longer what stalls projects. The tools are mature. The use cases are proven. The workflows that benefit most are not hard to identify.
What stalls projects is internal.
Companies with serious AI budgets aren't asking "where do I start?" Their real challenges are team buy-in, justifying ROI to stakeholders, and internal alignment. These are organizations that already know what they want to build. They just can't get everyone in the room to agree to move.
If that sounds familiar, you're not dealing with a technology problem. You're dealing with a persuasion problem. And persuasion problems have solutions that don't require a computer science degree.
Every vendor pitch for the last three years has included some version of "AI will dramatically reduce your operational costs." Decision-makers have heard this from software companies, management consultants, and their own staff. By now it registers as noise.
Vague efficiency promises don't move people with budget authority because they're unfalsifiable. How do you argue with "AI will make your team more productive"? You can't. Which means you also can't act on it. There's nothing to approve, nothing to measure, nothing to hold anyone accountable to.
The people you need to convince are not skeptics of AI in the abstract. They're skeptical of this project, at this cost, right now, with these trade-offs. That's a reasonable position. Meet it with specifics.
The most common mistake I see when people pitch AI internally is pitching the technology. Partners and C-suite executives do not need to understand how a language model works. They need to understand what changes if you build this.
Translate everything into labor hours.
Instead of "we can automate our document intake process with an AI extraction pipeline," say "we spend 40 hours a week pulling data from claims forms by hand. We can get that to 8 hours, and the 32 hours we free up go back to the team."
That's a number they can work with. Here's the formula:
Annual cost of the manual process = hours per week × blended hourly cost × 52 weeks
If a team of three paralegals spends 40 hours a week on intake data entry at a blended cost of $60/hour, that's $124,800 per year in labor cost — before you account for errors, rework, and the higher-value work that doesn't get done because they're occupied with this.
Compare that to a $15,000 implementation project that reduces the time to 8 hours per week. The annual savings are approximately $99,840. The project pays for itself in under two months.
That's the business case. It fits in two sentences. It's verifiable. And it gives whoever's approving the project something concrete to point to when they're defending the spend.
Before you build a business case for anything, you need to pick the right target.
The easiest wins aren't the most technically impressive ones. They're the ones where the people doing the work want to stop doing it. Document intake. Manual data entry. Repetitive report generation. The tasks that senior staff are doing that everyone silently agrees should be done differently.
Ask around. Not "what could AI help with?" but "what do you dread doing every week?" The answers will overlap. The same two or three processes will come up repeatedly.
This matters for a reason beyond ROI calculation. If you automate something nobody asked to automate, you're fighting adoption resistance before the system even goes live. If you automate something the team openly complains about, adoption is built in. The people who would otherwise be your skeptics become your advocates because you solved a problem they actually had.
The workflow that generates the most internal complaints is usually the right first target.
Don't ask for $100,000 to transform your AI capabilities. Ask for $5,000 to $10,000 to automate one workflow, and build in a 90-day success metric that everyone agrees to upfront.
The business case for a small proof is self-contained: "If this saves the team 15 hours a week at a blended cost of $75 per hour, it pays for itself in 8 weeks. If it doesn't work, we've spent $7,500 to find that out, which is a reasonable cost for that information."
Small proofs also change the internal dynamic around future projects. Once there's a working system in production — even a narrow one — the conversation shifts from "should we trust AI?" to "where should we do this next?" That's an easier conversation.
The compounding effect is real. The first project takes the most organizational energy. By the third project, you have a repeatable pattern: a scoped workflow, a fixed-price engagement, a 90-day success metric, and a team that knows what to expect. The internal friction that consumed weeks of meetings the first time takes a single email the third time.
Every AI project that stalls internally does so for a handful of predictable reasons. Here's how to address them before they kill the initiative.
"What about data security?"
The concern is legitimate. The answer is that a well-scoped implementation doesn't require sending your most sensitive data to a third-party API or storing it in a vendor's cloud. Systems can be built to run in your own infrastructure, on your own terms, with human review at every output. Security review should happen before any engagement starts, not after. If a vendor isn't willing to answer detailed security questions upfront, that's diagnostic.
"Our team won't use it."
This usually means "we've launched internal tools before and nobody used them." The root cause of that pattern is almost always the same: the tool required people to change how they work. It lived in a new dashboard, required a new login, or interrupted the existing workflow.
The alternative is integration. A well-built AI system works inside the tools the team already uses — the document management system, the CRM, the claims platform. No new login. No context-switching. The AI surfaces in the same place the work already happens. When adoption is close to zero-friction, it doesn't require a change management campaign.
"We tried something like this before and it didn't work."
This is the most common objection and the most worth taking seriously, because it's usually accurate. First AI implementations fail at high rates. The reasons are consistent: scope was too broad, success criteria were never defined, the system went to production before it was ready, or the vendor who sold it wasn't the one who built it.
If someone on your team has been through a failed AI project, don't dismiss the objection. Ask what went wrong. The answer almost always points to one of those patterns. Address it directly: here's what was different about that project, and here's how this one is scoped differently. If you can't explain the difference, that's a sign the current project has the same problems.
"It's not in the budget."
The budget objection usually means "I haven't seen a case that makes this feel urgent." Reframe the conversation.
The question isn't "can we afford this project?" The question is "can we afford the process we're running now?" The $15,000 implementation project looks expensive in isolation. It looks different next to a calculation showing the manual process costs $80,000 per year. When the math shows cost avoidance rather than new spend, the budget objection changes character.
If you're preparing to make the internal case to leadership or a management committee, keep it to one page. Longer documents don't get read. They get "circulated."
A one-page proposal for an AI project should cover exactly five things:
That's it. One page. A decision-maker reading that document knows what they're approving, what it costs, and how they'll know it worked. That's what approvals require.
If you can't fit the proposal on one page, the project isn't scoped tightly enough yet.
Getting organizational agreement on an AI project isn't fundamentally different from getting agreement on any other significant investment. The people who control budgets and approval processes respond to specificity, risk reduction, and clear accountability — not category enthusiasm.
